一年之中总有那么一段时间是雨季，各地的大雨小雨或多或少影响了餐饮店生意。顾客进店率降低，生意还怎么做?

其实，即使天气是正常天气，在目前竞争激烈的餐饮市场下，顾客进店率低的现象也常有发生。同一个商场同一片区域，店面面积差不多，经营定位差不多，菜品品质差不多，产品客单价差不多，为什么进你店的客人比别人少?是什么原因“偷走”了你店的消费者?当餐厅生意和理想目标差距较大时，该做哪些事情?

下面咖蜜儿与大家一些在餐厅运营管理中会遇到的一些常见问题，作为餐饮管理者、店长需要做出的应对。

一、运营方面问题

1、天降暴雨等不可控因素

天气突变的时候，外卖将发挥少有的作用和结果。这个时候，请减少堂食准备，努力拓展外卖;鉴于很多做外卖作死的前车之鉴，一定要和外卖平台进行“谈判”，尽量将主动权掌握在自己手里。

2、天热天冷等自然因素

统计进店率，适当调整餐厅环境以打造应季氛围;做产品知识培训，客人接待、问题处理等技巧演练;提升服务素质，增加顾客好评度;还可以尝试做新品试吃等各种导流活动。

3、客流很少

再不好的地方，也有开得好的店，再好的地段，也有经营不下去的店，为什么会如此?这个时候一定要耐心统计进店率，分析进店顾客消费群体和消费心理;观察周边进店率高的餐厅，进行自我对比，找出差异，找出本店可提升环节。

4、VIP消费下降

必须建立各种群体，经常挑起非推销菜品等主题话题，增强消费者对餐厅的好感;VIP群成员每周短信及微信沟通、回访、聊天，了解顾客的需求，可以在订餐便利度上给予VIP一定特权，例如每天专门有一款低价产品给VIP客户，给足VIP面子和心理满足。

5、餐厅没有活动

根据餐厅发展需求适当增加活动，目的在于品牌推广和引流，但尽量不使用打折促销的方式。可以在淡季增加顾客新品试吃、组织消费者群线下见面活动，每个活动都尽量想一个既适合多人、目的性又比较强的主题，可以满足消费者对饮食、社交的多种需求。对于活动，可以准备一些小礼品、小奖品。

二、产品及厨房方面问题

1、菜品问题(成本升高或品质无扶持)

做好研发工作，研发低成本高经营菜品，尽量使用时鲜，突出健康卖点，迎合消费主流;如想降低菜量，很好顺便更新下盛器，不要让顾客一下子感觉出来，产生不满心理。

2、供应链出现问题(主观、客观原因)

做好店内数据登记和统计工作，及时增补原材料;如果有外卖，在送货环节自设团队或找靠谱的配送公司，形成长期合作。

3、库存掌握不熟

每周考核库存一次，每日的例会中，店长、厨师长、采购人员及时相互通报库存较大原料和畅销菜品的库存量。

三、人员管理方面问题

1、店员应对技能差

做餐饮每天都会遇到形形色色人群，有时候遇到些较真、小心眼、故意刁难的顾客在所难免，遇到年轻的店员，或茫然不知道该怎么办，或脾气被激起，忍不住就开始对攻。

可是大家毕竟是在做服务业，有时候受了气该忍还得忍。所以平时多做些培训和总结交流会，提升一下年轻小伙伴们的应对顾客经验，让他们更有眼力劲儿，从开始就减少服务误差，争取不生事儿，不惹事，提升顾客满意率。

2、店员专业知识不强

餐厅的培训和定时检查、考评来弥补这个不足，由于专业知识不足而造成的客人投诉或争执，一定要重视起来，不能批评罚款就完事了。只有店员对本店产品、本品类甚至餐饮行业、以及同行、竞争对手等了解得越详细透彻，才能越做好服务，并提出对餐厅有意的意见和建议来。

3、人员不稳定，团队配合差

每日例会多交流，增进互相了解;平时组织一些业余文体活动，促进大家的团结，让店员形成集体观念，有归属感;日常工作中出现的配合误差问题，多讨论交流，沟通和班次的调整，利用互补来进行调整。

4、店长能力差

各种培训，快速提升店长的能力。总店与分店之间多加强沟通，及时多方面了解分店情况，指导分店店长解决问题。对于有上进心、工作积极努力的苗子，要注意培养，给员工打开上升通道。

5、店员状态不好

沟通状态不好的原因，是生活还是工作，进行调整、跟进、一对一谈心，进行小集体活动，调动团队的积极性和战斗力。对于那些有上进心的店员，该激励激励，或者还可以专门送他们外出学习培训。当然，如果某些店员的不良情绪已经给店里带来了严重的负能量，影响了大家的积极性，该批评教育就批评教育，实在不行请他走人。
